AI Maturity Across The Analyze-Optimize-Act Cycle

In a recent webinar, we walked through the findings of NinjaCat's 2026 original research reportThe Next Phase of Marketing Intelligence: AI Maturity Across the Analyze-Optimize-Act Cycle. The presentation was built around a single question: how are marketing teams actually using AI right now, and what separates the ones doing it well from everyone else?

The answer wasn't what most people expect to hear.

NinjaCat partnered with UserEvidence to survey 532 marketing leaders across agencies and enterprise brands — SVPs and senior leaders spanning B2B and B2C, completing a 33-question survey covering operations, marketing data management, and AI. What the data revealed wasn't a technology gap. It was something harder to fix.

The Confidence Is Real. So Is the Contradiction.

The headline numbers from the survey look strong.

91% of respondents say AI has streamlined their workflows. 85% report strong data visibility. 83% feel they can analyze data quickly. Stop there, and the conclusion writes itself: marketing teams are ready for AI.

But the same survey tells a different story.

72% of those same respondents admit their reporting is still highly manual. 77% say data preparation alone takes between 3 and 10 hours per report. And while 85% claim strong data visibility, the majority also describe their data as fragmented across platforms and spreadsheets.

Same survey. Same respondents. Two completely different realities.

The most plausible explanation isn't that people are wrong about their tools — it's that they're answering based on what they believe about their setup, not the lived experience of working inside it.

The gap between those two things is where the real story begins.

It gets more specific when you look at what kind of AI teams are actually using. 66% are using generic, off-the-shelf AI — co-pilots built into existing platforms. Only 16% are using AI connected to their own data.

That distinction matters more than it might seem. When asked which reporting use case AI is best suited for, the top answer was identifying optimization opportunities. That requires context — KPIs, benchmarks, naming conventions, client history. A generic AI doesn't have any of that. What you get back is an answer. Whether it's the right answer for your situation is a different question entirely.

Teams Have Misdiagnosed the Problem

Here's where the research gets more pointed.

Only 8% of marketing leaders surveyed are using AI to orchestrate workflows across tools and teams. That 8% represents the current ceiling of AI maturity — organizations that have connected their AI agents for marketing to centralized data and are running coordinated, cross-functional workflows as a result.

The question the research raises: what separates them from the other 92%?

The instinct is to say technology. Better tools, better marketing data integration, more budget for tech. But the findings from the research report doesn't support that.

Only 7% of respondents identified cross-team coordination as a bottleneck. At the same time, 28% said they're looking for stronger team collaboration, and 32% want fewer tools. If 93% had genuinely solved coordination, those numbers wouldn't exist. It's more likely that teams can't see the coordination problem — because the weight of manual data work is loud enough to drown it out.

The report's finding is direct: access to data isn't as big a bottleneck as the ability to act on it — as a team, let alone as an organization.

Consider this: 80% of respondents said they're comfortable with AI making live changes to campaigns. Set that next to the fragmented data, manual reporting, and disconnected tools described elsewhere in the same survey. If you wouldn't trust a junior analyst working from incomplete, inconsistent data to make real-time campaign decisions, the same logic applies to an AI operating in those conditions.

Bridging the AI maturity gap in marketing, it turns out, requires that the team is already coordinated. Shared definitions. Shared context. Clear ownership. AI doesn't create that structure. It can only operate inside it.

What the Top 8% Are Actually Doing

The research points to three defining characteristics of AI-mature organizations — the teams that have made the Analyze-Optimize-Act cycle work in practice.

Leadership sets the standard. In the top-performing organizations, AI adoption isn't a grassroots experiment — it's something leadership expects, invests in, and defines. Teams rise to the level of what leadership allows. That's not a cultural observation; it's an operational one. Without it, AI initiatives stay siloed and underfunded.

One data layer. The most AI-mature teams operate from a shared surface — a single place to align, decide, and act from. Not a dashboard for each team. Not spreadsheets reconciled after the fact. One centralized data layer that makes coordination possible rather than aspirational.

Coordination treated as infrastructure. This is the one that separates the top 8% most clearly. They didn't approach coordination as a meeting cadence or a values statement. They designed it, maintained it, and owned it as a structural requirement — before layering AI on top. Most teams are still waiting for the right tool to make coordination easier. The top performers built the conditions first, and then the tools worked.

The throughline across all three: AI is an amplifier. If the team is fragmented, AI accelerates fragmentation. If the team is aligned, AI compounds that advantage. The question worth asking isn't whether your team has adopted AI — it's what, exactly, the AI is amplifying.

The Shared Surface Problem

This is the problem NinjaCat was built around — not just consolidating data, but giving teams a shared surface to coordinate and act from. The Analyze-Optimize-Act cycle only fires when data, decisions, and execution are connected. When they're not, the loop slows down or never starts.

Tools and technology only work if the team is ready for them. The research makes that clear. The gap between perceived readiness and actual readiness is where most teams are operating right now — and that gap is fixable, but only if you're honest about what the data is actually showing.
